Your first automation: the one-workflow rule for small businesses
It is tempting to automate everything at once. Most small businesses are better off doing the opposite: pick one workflow, make it work well, measure the result, and then expand. This keeps cost, risk and confusion low.
Step 1: List what your team repeats
For a week, write down every task that is done again and again: answering the same questions, confirming bookings, copying details into a sheet, sending reminders, preparing reports. Ask your team too. They know where the time goes.
Step 2: Score each task
Give each task a score from 1 to 5 on:
- How often it happens.
- How much time it takes.
- How much it hurts when it is late or forgotten.
- How clear the steps are.
The task with the highest total is usually your best first workflow.
Step 3: Define success before you build
Decide how you will know it worked. Examples:
- Average time to first reply to new enquiries.
- Number of missed appointments each month.
- Hours spent on admin each week.
Write the number down before you start. Without a starting point, you cannot tell whether things improved.
Step 4: Keep the first version small
- One channel (for example WhatsApp).
- One clear job (for example answer new enquiries and save the details).
- A clear hand-off to a person for anything unclear or sensitive.
Step 5: Test with real messages
Try the workflow with realistic and awkward messages: spelling mistakes, angry customers, questions it should not answer. Fix the gaps before real customers see it.
Step 6: Review and then expand
After two weeks, compare your numbers with the starting point and read a sample of conversations. Adjust the wording, timing and rules. Once it runs smoothly, add the next workflow, such as reminders, follow-ups or reporting.

- There is a clear hand-off to your team.
- You will review results after two weeks.
